TEACHING NOTE

Apple Inc. in 2023
Apple Inc. has been an icon in American industry over the last three decades. It was named the
number one “world’s most admired company” by Fortune each year since 2008. The Apple brand name
has become synonymous with innovation. CEO Steve Jobs did a remarkable job turning around the
company that was near bankruptcy in 1996. As the name change from “Apple Computer” to “Apple
Inc.” in 2007 suggests, Apple was no longer just a computer company. Both revenue and net income
have soared, thanks largely to the iPhone. Apple’s share price has outperformed the S&P 500 index by
nearly ten-fold. By 2023, Apple passed the $3 trillion mark, making it the most valuable company in
the world. Few would disagree about Apple’s spectacular accomplishment. For 2023, the case focuses
on Apple’s closed, walled garden ecosystem, and poses the question of how sustainable Apple’s
position is in its various product markets—personal computers (PCs), smartphones, tablets, smart
watches, and Apple services ranging from Apple Pay to Apple Music. The case examines the structure
of the PC business, Apple’s historical position within that industry, the role of the iPhone, iPad, Apple
Watch, AirPods and Apple services in Apple’s overall strategy, and innovations and headwinds which
may affect Apple’s future. The primary decision questions posed in the case are: Should Tim Cook stay
the course, pushing services and complementary hardware products? And should he maintain the
walled garden ecosystem?

The primary teaching objective of the case is to explore, in depth, the dimensions of competitive
advantage. In addition, the case confronts four central issues in strategy formulation:

1. The evolution of industry structure over time and its implications for strategic positioning
2. The nature of sustainable competitive advantage
3. The advantages and disadvantages of open vs. closed systems
4. The trade-off between sticking close to your ‘knitting’ vs. strategic broadening into new
segments.

In addition, this case can serve as a vehicle to examine the role of technology standards, the
introduction of “complements,” and network effects in competitive strategy. From its earliest products,
Apple took a more proprietary standards approach while many of its competitors embraced open
standards. Such choices can have dramatic implications for the structure of an industry and for the
